Any company that’s building software or applications will need to hire software developers. The employers hiring the most engineers with this skill set are, unsurprisingly, the world’s largest technology companies, including Amazon, Accenture, InfoSys, Microsoft, and Google.

Though it’s not just Silicon Valley and startups increasing the demand for software developers. Now, more than ever, all companies are becoming tech companies. Companies in every industry need technical talent to help them modernize and innovate their business practices. Finance, social media, aerospace, defense, consulting, retail, healthcare — the demand (and opportunity) for software development talent is endless. 

Software Developer vs Software Engineer

Software development shares a lot of similarities with software engineering, and some companies even use the terms interchangeably. Developers and engineers in these roles work with similar back-end technologies. However, there are fundamental differences in the training, experience, and responsibilities of a developer and an engineer.

  • Software developers are responsible for writing, managing, and maintaining software. They’re involved in the full lifecycle of software development, including research, development, testing, and launch. 
  • Software engineers are responsible for the design, implementation, and maintenance of complex computer systems. Software engineers develop, design, and test software applications and apply engineering principles to the process of building software.

Types of Software Developer Positions

Software developer titles can vary widely, especially depending on their experience and the company or industry in which they work. Because the “software developer” title is broader than other technical roles, developers and employers often use different terms to describe the same role. For example, web developer and software developer are different roles that are sometimes combined into the job title web software developer.

At the beginning of their career, a software developer typically starts with an entry-level title like junior developer or software developer I. A new developer spends a lot of time learning and studying the codebases and application lifecycle of internal systems. They’re tasked with creating code models and identifying coding bugs.

After gaining several years of experience in an entry-level role, developers might have the opportunity to move into mid-level roles. At this stage, they’re responsible for developing applications from concept to launch. Depending on their specialization, experienced software developers can expect to create anything from operating systems to sophisticated proprietary software.

From there, they may have the opportunity to move into more senior-level roles with hands-on development responsibilities. Titles at this level include senior software developer, lead developer, and senior software architect. How long it takes to reach senior-level depends on the company and the skill level of the developer. 

The key requirement to reach senior-level developer roles is the ability to handle a variety of programming languages, with an exceptional command of computational logic and flow-charting. While they spend several years developing their skills, their responsibilities expand to include taking more ownership of projects, working independently in a team environment, and mentoring project team members. 

Salary Comparisons and Job Outlook

Software developers can expect to earn an average of $96,903. This estimate is based on data aggregated from leading salary data sources: 

  • Payscale reports a range of $52,000 to $108,000, with an average of $$74,136
  • Glassdoor reports a range of $63,000 to $147,000, with an average of $95,843
  • U.S. Bureau of Labor Statistics reports a range of $64,470 to $168,570, with an average of $120,730

Software developer salaries also vary depending on specialization, with in-demand competencies commanding a higher compensation. For example, the average salary for software developers who know Clojure is $106,644. In contrast, the average for those specializing in JavaScript is $65,580.

It’s worth noting that estimates from salary aggregators may be low or out of date. While this has always been true, market conditions have made technical salaries especially volatile since 2020. Total compensation packages, including equity and bonuses, are also changing rapidly.

Requirements to Becoming a Software Developer

Technical Skills

Software developers use a range of programming languages to build software and applications. These include:

  • C/C++
  • C#
  • Java
  • JavaScript
  • Python
  • Ruby
  • Scala
  • SQL

Recruiters and hiring managers looking for software engineers should also look for in-demand competencies beyond programming languages. These include: 

  • DevOps Skills
  • Linux experience 
  • Back-end frameworks (Ruby on Rails, Django, Laravel)
  • Cloud platforms (AWS, GCP, Azure)
  • Version control software (SVN, Git)
  • Relational database management systems
  • Non-relational database management systems

Soft Skills

Technical competence isn’t enough to succeed in software development. Analytical, mathematical, and problem-solving skills are a common part of any technical job. And in a remote or digital-first environment, soft skills are even more critical.

Employers value a number soft skills, such as:

  • Communication
  • Creativity
  • Critical thinking
  • Problem solving
  • Project management
  • Time management

Experience

After skill competencies, the most important qualification for software developers is experience. For many employers, “real-world” experience and training is a critical requirement.

When it comes to education, about 70 percent of developers worldwide have a bachelor’s degree or higher. If you’re recruiting, screening, or hiring engineers, it’s most likely that many of them have a degree. And many companies still require engineers to have four-year degrees.

Lately, companies looking to hire engineers are starting to recognize other forms of education and experience. Competition for skilled software engineers is high, and it’s not uncommon for job openings that require a degree to go unfilled. But employers that prioritize real-world skills over education alone gain access to a much larger talent pool.

Hiring software developers is no easy task. Each role has its own unique set of required skill sets—and different levels of seniority have entirely different sets of requirements. Those distinctions, paired with constantly changing technologies, makes it challenging to nail down a repeatable, sustainable hiring process.

In this piece, we’ll walk through best practices for creating an evaluation process centered on candidate skills, not candidate backgrounds or work history. You’ll find the most in-demand core competencies, the anatomy of an effective technical interview, and best practices for building an assessment framework for your organization. We’ll also share a template for creating assessment rubrics for your own roles.

Moving beyond resumes: how to modernize your screening 

A resume doesn’t tell the whole story. Data like the candidate name, email address, address, and degree, leads reviewers to make assumptions about the candidate’s skills off the bat. And in many ways, that data can be misleading. 

Take student developers, for example. HackerRank research has shown that even amongst developers enrolled in a university, more than half still consider themselves at least partially self-taught. One third of them consider themselves entirely self-taught. So if you’re only looking at the coursework on their resume, you’re bound to misinterpret their skills.

And that stretches beyond university hiring. In fact, according to our research, 75% of hiring managers say they’ve hired a highly qualified candidate that didn’t have a strong resume. Otherwise put: resumes aren’t a reliable indicator of technical skills. Opportunities to overstate (or understate) skills make it easy to mis-sort candidates.

For developer roles, technical assessments can be a useful substitute. With the option to blind out candidate details, they limit opportunities to make decisions based on unconscious bias. And by evaluating all candidates against the same exact criteria, decisions are made objectively—not based on subjective interpretations of phone screens, resume screens, and the like. 

The anatomy of a technical assessment

To create an effective technical assessment, the first step is to understand how they’re constructed. While early stages of the process might focus on a more basic level of qualifications—like pre-screening, for example—the technical interview is the time to dig deep into the candidate’s problem solving capabilities, communication skills, and technical skills.

Problem Solving

  • Correctness: Ability to get to a naive solution
  • Optimality: Ability to optimize a solution for more difficult constraints

Real World Challenge

  • Correctness: Ability to get to a naive solution
  • Code Structure: Is the code one giant file, or modularized well?
  • Debugging: Ability to find the bug in a large codebase
  • Test-Driven Development: Is there good test case coverage?

Systems Design

  • Correctness: Create a simple architecture with unlimited resources
  • Optimize for Scale: How will the design change for 1M users versus 100k users?
  • Knowledge of Technology: What tools will you use for queuing systems, databases, etc.?

Common Attributes

  • Pair Programming: Ability to work together
  • Code Readability: Can others read the code? Is it well documented?
  • Language Proficiency: Are they fluent in the language of their choice?
  • Depth of Questions from Candidate: Indicates general aptitude

While there’s no universal skills rubric for all technical roles, interviews for front-end, back-end, and full-stack roles generally include some combination of the above. 

It’s important to note that the goal isn’t to test technical skills through arbitrary questions, such as brain teasers. Instead, the goal is to understand how they apply their technical skills in the context of a relevant problem. So challenges have to be tailored to the role. 

The goal is to create a challenge that’s consistent with the job’s day-to-day responsibilities. So if your company is an investment bank, for example, you probably wouldn’t want to create a technical interview about building a weather app. A challenge aligned to the job gives you a better signal of the candidate’s fit in the role, and gives them a better picture of what it’s like to work at your org.

Choosing the right assessment

The next step is to create an assessment framework for your open roles. What experience levels are you looking for? And how will you change the questions you ask based on the experience level of the developer? Creating a framework that identifies these distinctions will help you make decisions as you construct assessments for each respective role.  Sample assessment framework for entry, mid and senior-level developersUltimately, the goal is to ensure that you’re asking questions that are closely tailored to the role responsibilities, and to the experience level. 

Take, for example, the sample assessment rubric below. For a back-end developer, you might want to test for skills like code understanding, code testing, and problems solving, regardless of their experience level. Simulating on-the-job experiences 

Aside from ensuring you’re tailoring questions to the role and experience level of the candidate, you also need to ensure that your assessments are tailored to the job’s day-to-day tasks. That means using your assessments as an opportunity to simulate on-the-job experiences. 

That’s especially important for experienced candidates. While more basic questions (like the one on the left) might be useful for entry-level candidates, those based in real-world applications (like the one on the right) are a more meaningful way to understand experienced candidates’ skills: Two questions asking if a candidate can write code in JavaScript and if they can build a web application, with a "vs." in between themFor example, consider the two sample JavaScript questions below. While both focus on testing the candidate’s JavaScript knowledge, one is a straightforward coding question, while the other represents a real-world challenge. 

Generally, simple coding questions are most appropriate for entry-level candidates without much work experience. On the other hand, real-world questions do a better job of showcasing the abilities of those with more experience.

Simple JavaScript Question
You must merge strings a and b, and then return a single merge string. A merge operation on two strings is described as follows:

Append alternating characters from
a and b, respectively, to some new string, mergedString.

Once all of the characters in one of the strings have been merged, append the remaining characters in the other string to mergedString.

Real-World JavaScript Question
Build a country filter:A search box dropdown listing countries whose names start with the letter A

Evaluating assessment performance data 

After designing an assessment for a given role, the next—and perhaps most important step—is to gather assessment performance data. The goal is to answer questions like:

  • What’s your completion rate? Are candidates taking your assessments or ignoring them? 
  • How are candidates responding to your assessments? Do they feel the content is relevant?
  • Are the candidates passing the assessment performing well in subsequent steps of the evaluation? 
  • Is your assessment set at the right difficulty level? Is it passing too many candidates, or is it too restrictive? 
  • Is the average test completion time in line with your team’s intentions? 

For example, HackerRank measures this via the Test Health Dashboard, which benchmarks each assessment across key indicators like: test link clicks, attempt rates, test completion rates, average attempt duration, and more. Test Health dashboard for a Hackerrank Data Scientist Hiring ChallengeWhile you’ll get your most meaningful performance data from attempts in the field, you can also calibrate your assessment before it goes out to candidates. Try recruiting a cohort of about 20 peers to try the test internally. For example, if you’re creating an assessment for entry-level front-end developers, ask recent hires that fit the same description to try the assessment. 

If all of your developers are failing the assessment, there’s a good chance you’ll need to tweak the questions. On the flip side, if they’re all breezing through it far under the allotted time, it won’t be a meaningful signal for your team. 

Once you’ve calibrated your assessment internally and then used it with roughly 100 candidates in the field, you can circle back to re-evaluate the test’s effectiveness.

Three final tips for creating a skills-first evaluation process

Move beyond resumes

Focus on skills, not resumes. Resumes are minefields for unconscious bias, and aren’t representative of candidate skills. They can overstate (or understate) technical skills, which leads to false signals early in the hiring process. As an alternative, technical skills assessments evaluate all candidates against the same rubric—which means more objective decision-making.

Look deeper than language proficiency

Language proficiency is only the tip of the iceberg when it comes to assessing skills fit. Avoid oversimplifying your assessments with basic coding questions, especially for more senior roles. 

Instead, create a rubric of the skills you need for each role, and the question types you’d pose for each experience level within that role. Ensure you’re asking questions that represent the full breadth of required skills, not questions that just scratch the surface. 

Focus on candidate experience

Especially for more experienced candidates, it’s important to use your assessments to simulate on-the-job experiences. Simple coding questions may work well for entry-level candidates in some roles, but candidates with work experience should get real-world coding questions.

Create questions that mimic the day-to-day responsibilities of the role at hand. Not only will it help you better evaluate the candidate’s skills in context, but it’ll ensure the candidates know what they’re signing up for in the role.

When hiring technical talent – especially developers – it’s important to understand exactly what traits will add max value to your existing team. Whether you need seasoned senior talent to serve as the foundation of a key team, or bright and trainable junior talent to build and execute – both Junior and Senior Developers play key, but differing roles in an engineering organization.
We’ve created a checklist of the top traits to look for in both Junior and Senior Developers in your search beyond just “X number years of experience”.

Junior Developer

A Junior Developer is a candidate that has a basic understanding of coding but hasn’t yet proven their ability to function independently within a development team. Their fresh perspective on common problems can be a huge asset to any team, but they’re generally in an early phase of their careers and are expected to need a fair amount of supervision and mentoring from their peers in order to be successful. That said, if you can find the right candidate, they not only can help carry out day-to-day tasks but become a priceless long-term investment as they develop into more seasoned developers.  

Here are a few key things to look for:

Expertise

  • Problem-solving skills / resourceful / think out of the box / frame problems in different ways to look for solutions / decompose problems
  • Do they have proof of a firm understanding of basic coding knowledge and fundamentals (e.g. relevant Bachelor’s degree, completed coding bootcamp, development work experience, stellar scores on coding challenges at their level)?
  • If they’ve come from a more formal training program like a Bachelor’s degree or coding bootcamp, do they have at least some hands-on development experience (e.g. personal projects, school projects, work experience, internships)?   
  • Do they have troubleshooting experience? Are they versed in basic testing and debugging procedures?
  • Do they have a basic understanding of your how your team’s core tech functions? Or do they have familiarity with a tech stack that would help them grasp it quickly?
  • Do they have fairly versatile basic coding skills that can support multiple members and facets of your team as needed?

Team Compatibility

  • Do they have basic familiarity with your team’s development philosophy of choice?  
  • Have they successfully worked in the context of a team in the past, or are familiar with the dynamic of a development team?
  • Do they take initiative within a team, contributing their ideas when appropriate, and reaching out to others when they hit roadblocks?
  • Are they seemingly willing to accept constructive criticism and guidance from teammates?
  • Do they display a general curiosity for the overall context of a system, and a desire to understand how their work fits into it?

Soft Skills

  • Are they hungry to expand their coding knowledge and grow within the field?
  • Have they demonstrated their capacity for self-starting, proactively seeking ways to contribute even before they’re explicitly assigned?
  • Are they thorough, detail-oriented, and committed to following through on their projects as they’ve committed to them?
  • Do they have good basic communications skills that they can use to effectively discuss both technical and non-technical concepts?
  • Do they have a team-oriented attitude, and a willingness to contribute to the overall engineering organization? Are they willing to put competition on the back burner for the good of the team?

Senior Developer

A Senior Developer has proven to be a self-sufficient, collaborative, and pragmatic contributor in the context of a team. They’re not expected to lead a development team but are expected to have proven expertise in their chosen area of specialty, a firm and forward-looking grasp on the software development cycle, and a willingness to mentor and collaborate with peers of all experience levels. Their strong technical talents are their most obvious asset, and often take center stage in hiring evaluations. That said, their non-technical skills are also important in ensuring their ability to successfully collaborate with the rest of your team.  

Here are some of the top characteristics to seek out (in addition to fluency in fundamental software development skills and practices):

Expertise

  • Have they demonstrated the ability to execute the software development cycle end-to-end?  
  • Do they proactively plan for the long-term by preemptively accounting for potential issues and errors in their work, and provide support for the team when issues do occur?

  • Do they make an effort to consistently engage with development related blogs, podcasts, or other information sources to stay in tune with current and changing technologies?  

  • Have they demonstrated the ability to lead and manage projects with minimal guidance, whether individual or team-based?  

  • Do they have a track record of accurately estimating their project scopes and timelines, and consistently delivering on the commitments they make?

Team Compatibility

  • Are they trained in and comfortable with your team’s development philosophy of choice?  
  • Do they have experience working cross-functionally with other departments to listen to, interpret, and execute development-related requests when needed?
  • Are they team-oriented and willing to seek guidance and collaboration from their peers when needed?   
  • Have they demonstrated the ability to successfully mentor fellow developers and create a learning environment?
  • Are they modest and open to listening to the input of other developers on their team, including peers and less seasoned teammates?

Soft Skills

  • Do they hold themselves fully accountable for their contributions to the organization, whether positive or negative? When problems arise, do they stop the buck or pass the blame?  
  • Are they invested in producing a consistently high quality of work across the board, whether tasks are viewed as menial or more interesting and challenging?  
  • Do they possess advanced technical communications skills that they can utilize to effectively plan and collaborate with peers?  
  • Do they also have advanced non-technical communications skills that they can leverage to interpret and deliver on requests from employees with minimal or no development experience (e.g. employees in Product Marketing or Business Development)?
  • Are they invested in continual self-development and learning within the field, as opposed to only engaging with concepts and practices they already understand?
